Long YouTube videos to Shorts: a simple guide for agents
By K · · 6 min read
You made a 15-minute market update. It took real time. Most people will never watch all of it, but many of them would watch 40 seconds of it.
That is what Shorts are for. One long video can give you 3 Shorts, and each one can send people back to the full video. Here is how to do it.
Step 1: Pick the right video
The best videos to cut up are the ones where you talk to the camera and share something useful:
- Market updates
- Neighborhood tours
- Answers to common buyer or seller questions
Step 2: Find 3 moments
Watch the video at 1.5x speed and write down the time of any moment that works on its own. Look for:
- A surprising number: "Homes here are selling in under two weeks."
- A clear answer: "Should you sell before you buy? Here's what I tell clients."
- A strong tip: "Don't paint before you list. Do this instead."
Each moment should be 20 to 45 seconds long and make sense without the rest of the video.
Step 3: Cut it the right way
- Make it vertical. Crop to 9:16 and keep your face in the middle of the frame.
- Start with the point. Cut "Hey everyone, welcome back." Start on the sentence that grabs attention.
- Add captions. Many people watch with the sound off.
- Add a short title on screen for the first 2 seconds, so people know what the Short is about.
- End cleanly. Stop right after the point. Don't trail off.
Any phone editing app can do this. You don't need expensive software.
Step 4: Post and connect
- Post the 3 Shorts across the week, not all on the same day.
- On YouTube, link each Short to the full video, so interested viewers can watch the rest.
- Post the same clips as Instagram Reels and on Facebook too.
Common mistakes
- Starting with a slow intro. People decide in the first seconds whether to keep watching.
- Clips that need context. If it only makes sense after minute 6, it's not a good Short.
- No captions. Without text on screen, many viewers scroll past.
- Uploading the horizontal video as is. It shows up tiny on a phone screen.
